Sometimes your competitor should get the AI recommendation

Some buyers should choose your competitor.

If marketing turns every missing AI mention into a content assignment, it starts pursuing those buyers anyway. A prompt list becomes a set of page revisions, new articles and acquisition targets. The team can end up responsible for winning a market the company never decided to enter.

That is the spending decision I want to see in an answer engine optimization (AEO) or generative engine optimization (GEO) plan. Which buyers are worth pursuing, and what would winning them require?

Product fit is part of the answer. A product can serve several kinds of customers while the business has good reasons to spend more acquiring one than another.

The prompt list chooses a market

“Best reporting software for a B2B marketing team” and “best reporting software for an agency preparing client reports” sound like neighboring content topics. They can imply different implementation work, support demands and ways of proving value.

Set both as visibility targets and the team may commission both content programs. Put them into one average score and a competitor's strength with agencies may look like a failure of the in-house marketing program. The dashboard has combined two commercial decisions before leadership has made either one.

I would give each priority prompt a buyer, a job and a reason to spend money pursuing that customer. Volume can help establish interest. It cannot establish whether the expected business justifies acquisition, implementation and ongoing service.

A useful content gap may belong to a market worth entering. It may also belong to a serviceable customer who would consume too much of the company's delivery capacity at the price they are willing to pay.

Give the buyers an operating job

Consider a hypothetical B2B reporting company. Its documented product facts say the standard plan includes a native HubSpot connector requiring no custom development, daily data refreshes and a pipeline reporting view displaying the latest refresh timestamp. Its growth plan prioritizes repeatable implementations of that standard reporting workflow.

A marketing operations lead uses the weekly pipeline review to examine lead progression and decide where the team should investigate problems. Daily data can support that job if the refresh includes the completed reporting period before the meeting. The buyer needs a reliable weekly picture with a clear data timestamp.

An agency account lead prepares a client's weekly pipeline update from the same kind of HubSpot data. The product can support the standard reporting task. Whether this segment deserves acquisition spending depends on how often client work fits the standard view, what additional service it requires and whether the commercial terms cover that work.

An intraday campaign operator has a different job. At noon, they decide whether to continue a campaign launched that morning based on the qualified leads it is producing. In this example, they require data no more than thirty minutes old throughout the day. Yesterday's pipeline cannot answer that question, and a daily refresh cannot maintain that requirement.

The first buyer fits the chosen business model. The second is serviceable but needs a commercial case. The third needs a capability the current product does not provide.

These are hypothetical jobs, not customer findings. The following question is a deliberate diagnostic test of a possible misunderstanding:

Which reporting platforms include a native HubSpot connector without custom development for weekly pipeline reporting?

Suppose the company's integration page still describes an older custom-development setup, and a tracked answer repeats it. Correcting that page helps a buyer the business has a reason to pursue.

Here is the decision record I would want attached to the assignment:

The record makes the commitment visible. Adding a topic to research does not automatically commit marketing to winning it.

What if the product fits and the competitor still wins?

Now take the agency buyer. The connector and refresh information are accurate, the standard weekly task is supported, and an AI answer still recommends a competitor.

There is no false sentence to fix. There is also no basis yet for assigning another article.

First establish whether agencies are a worthwhile acquisition target. Sales and customer success can examine relevant opportunities, requested report changes, implementation effort and support work. Finance can compare the proposed commercial terms with that delivery burden. Attractive demand would justify a bounded investigation; product eligibility alone would not justify a broad campaign.

Then examine the recommendation itself. Does it recur across the relevant collected answers? Does the competitor have useful proof of agency reporting, a clearer explanation of the workflow or third-party material that supports the recommendation? Does our positioning explain the same job? Is a material comparison wrong, or is the competitor offering something this buyer values more?

One answer can start that investigation. Repeated patterns and evidence that the buyer matters give the team a reason to devote more attention.

The next action follows the finding. A supported customer example could strengthen a relevant product page. A clearer explanation might resolve a positioning problem. An inaccurate external source could merit a documented correction request. A competitor's genuine advantage could remain a product or commercial question.

Commission new content when the investigation identifies information the buyer needs and the business has evidence to supply. “The competitor appeared” is too little for a content brief.

Use the evidence for the decision it supports

Keep the origin of a question with it. A recorded buyer conversation is an observation. A question expanded from search data is search-derived research. A question written to probe a product claim is a deliberate diagnostic test.

Each can be useful. A diagnostic test can expose a costly misunderstanding without claiming that many people ask its exact wording. An observed question still needs commercial context. Search and modeled prompt-volume estimates can help prioritize investigation without deciding which customer the business should acquire.

Record whether the question belongs in current-product performance tracking or opportunity research in the team's existing brief or research system. Keep the opportunity questions visible; deleting them to improve the average would lose useful product and market information.

Turn the finding into a page revision

The known integration error gives the AI workflow concrete work to do.

Measure the target the business chose

Record the engine and surface, geography, language and collection date with each answer. For example, keep ChatGPT Search and Google AI Mode responses separate, even when both use a U.S. English setup. Keep a stable core prompt set and compare repeated answer patterns; record prompt additions and wording changes separately.

After the page correction, track whether answers describe the connector accurately and whether suitable prospects still expect custom development. Keep agency evidence and intraday requirements in their own research so they can inform the next investment.

Search Console reports Google AI Overview and AI Mode link impressions by page, country, device and date. GA4's AI Assistant channel covers recognized assistant referrals; Traffic from Google's AI Overviews and AI Mode remains in Organic Search. Use those observations alongside inquiries and qualified opportunities. They do not establish that a page edit caused revenue growth.

Within this hypothetical, I would approve the integration correction for the weekly reporting buyer. Agency acquisition would wait for the commercial case and recommendation investigation. Faster data would remain a product opportunity, with no content campaign promising a capability the company lacks.

That leaves marketing with a bounded target and product with useful questions to investigate. The team can improve how the company is represented without being judged on winning every buyer in the category.

Approve the target buyers before approving the content plan.
